Background

B2B manufacturing distributor with 200 employees relied on HubSpot to manage sales opportunities, customer relationships, marketing campaigns, and support communications.

Its CRM was used by 10 inside sales representatives, five customer service representatives, a marketing manager, and an operations lead.

Challenge

Distributor struggled with duplicate records that continued appearing even after previous cleanup efforts. Monthly imports frequently created new contact and company records instead of updating existing ones. Customer inquiries from alternative email addresses and shared mailboxes introduced additional duplicates. An earlier CRM audit identified duplicate records but did not establish why they were repeatedly created.

An initial discovery identified the following issues:

8,450 contact records, including approximately 640 suspected duplicate contact pairs.

185 suspected duplicate company pairs requiring investigation.

28% of priority accounts had information distributed across two or more company records.

Duplicate contacts caused some customers to receive repeated marketing communications.

Customer service representatives struggled to locate complete customer histories and associated sales opportunities.

These issues reduced confidence in HubSpot and created unnecessary work for sales, marketing, and support teams.

Solution

CRM Audit and Duplicate Diagnosis

Project began with an audit of the HubSpot database, import history, connected inbox, and existing workflows. Scope included Reviewing 50 suspected duplicate pairs to identify common creation patterns, Examining CRM imports, support inbox activity, form submissions, and manually created records, Reviewing the previous CRM audit to identify unresolved issues.

Duplicate Matching and Merge Rules

We established a structured matching process tailored to B2B customer relationships. Matching priority followed: CRM Customer ID Company domain Contact email combined with company association Records associated with active sales opportunities and existing customers received the highest review priority.

Duplicate Cleanup and CRM Consolidation

Following the diagnostic phase, the cleanup focused on records that met the approved matching criteria. Cleanup volumes 520 duplicate contact pairs merged, 145 duplicate company pairs merged, 92 incorrect contact-to-company associations corrected, 2 automation workflows temporarily paused during consolidation, 160 suspected duplicate pairs excluded from merging after review. Cleanup prioritized customer records connected to active deals and ongoing support conversations.

Duplicate Prevention at the Source

To prevent the same problems from recurring, the project introduced several operational improvements. A unique-value Customer ID property was established in HubSpot to support reliable company identification during future imports. Monthly customer import process was revised to match existing company records through their unique identifiers, rather than relying solely on company names or email addresses.

Training and Handoff

Engagement concluded with a 45-minute training session for the operations owner and customer service lead. The team received an import checklist, documented matching rules, a support record-creation procedure, and a plan to review duplicates following the next monthly CRM import.

Operational Improvements

Sales representatives could access customer information and related opportunities through consolidated company records. Operations team had a repeatable import process designed to update existing records instead of creating unnecessary duplicates.
